This walks through the plan we built from our calls on October 21 and October 29. Today we go through the demo, the plan for the commercial side, the numbers for your finance team and the next step.
For Nupur Patra and the Trossen team · November 4, 2026 · Working draft for discussion
Some of it is broken. So that's why I'm trying to evaluate companies that can help me with the full funnel itself.
Nupur, on the goal for next yearYou want to "standardize everything," so the work done in silos becomes "a cohesive strategy."
because we're pivoting, it's kind of hard to kind of understand who could be the potential people who would like to buy
Nupur, on the commercial side"since everybody's in the experiment ... stage."
we don't have like a recorded demo yet.
Nupur, on a demo-led marketThe product commercials come first, and "we don't want to like miss the hook."
Out of labs and onto factory floors, into warehouses and pharma, as a physical AI partner, with research kept. A small sales team, growing in San Francisco, with Mark and your principal solutions architect taking the calls today.
What good looks like, on the 2027 shows
if you can get people already ... interested ahead of time and ... have their calendars full.
it's easier to have everything in one ecosystem as opposed to various different because it's so hard to like catch up.
Nupur, October 29Mark gets his own login as soon as his email arrives. The demo stays open until Friday, November 27.
| What you said | The part | What it does |
|---|---|---|
| "it's kind of hard to kind of understand who could be the potential people who would like to buy" | 1. Who buys | Your commercial groups checked one by one, the person who signs off at each, and the 4,000 residency names sorted first. |
| "if you can get people already ... interested ahead of time and ... have their calendars full" | 2. The outbound engine | Email and LinkedIn to those buyers before each 2027 show and into the new year, with your demo step built in. |
| "It should follow the whole life cycle journey. We should be able to nurture them." | 3. One ecosystem | Trossen's own version of the workspace in the demo, so every reply, booking, chase and note sits in one place. |
Around all three, one point of contact on our side for the four months, and everything built is Trossen's at the end.
| Group | US firms | Usually signs off |
|---|---|---|
| Industrial automation and robotics companies | no clean public count | VP of Engineering, Director of Robotics, Director of Automation |
| Manufacturers automating the factory floor | no clean public count | Director of Automation, Director of Advanced Manufacturing |
| AI companies and startups moving into physical AI | no clean public count | Founder or CTO, Head of Robotics, Head of Robot Learning |
| Commercial research and development firms | about 10,000 | Director of Research, Lab Director, Principal Engineer |
| Warehousing and storage operators | about 9,200 | VP of Operations, Director of Automation, Director of Innovation |
| Pharmaceutical and medicine manufacturers | about 2,300 | Director of Lab Automation, Head of Manufacturing Technology |
You said it has "title, company name, what they do" on each row. Every name is sorted into a buyer group, a research contact or neither, before anything goes out.
The groups overlap, so each company goes into one group by the work it actually does. The three groups with no clean count are sized from the companies themselves in the first weeks.
Labs and universities keep their place. This plan points at the commercial side, where the new lineup is headed.
Firm counts from public federal business counts by industry code, banded, as on the buyer map shared on October 26 (trossenrobotics-map.enquirerconsulting.com). Sign-off roles are our read of who usually owns the hardware decision; titles vary by organization.
Before each show you pick, your groups are asked for a time at the booth to see the hardware run, so the days start full.
Meetings booked into the new year, for Mark, your solutions architect and the San Francisco hires as they start.
The product commercials come first. Until they are ready, the clips you already show in presentations fill the early step.
Cold email goes out from new domains, never trossenrobotics.com. New domains warm for 17 days before the first send. Anyone who says no is never contacted again.
We ran outreach to engineering leaders at chip and device makers for Digica, sent in the names of their CEO and sales leads, because technical buyers like these ignore generic agency messages.
they're not just like sales people, but they really have the technical expertise.
Nupur, on the people who take Trossen's calls. They keep their time for calls and demos.
BOY Machines sells injection molding machines, as a US machinery distributor. Before we started, its growth came from trade shows and the quote book. For BOY Machines we built
As Trossen's flows become clear, more goes on top. The workspace is the base, the way your SDK is for the hardware.
Just like if you sell a robot to somebody, it's not like they're on lease. They own that robot and the SDK with it
Dan, October 29One point of contact on our side for the four months. Your main domain never sends cold email.
The start date is set with you. You said this work is for next year.
Build, Run, Own over four months. All three parts, who buys, the outbound engine with your demo step, and Trossen's own workspace.
Handover at the end of month four, with everything built.
Outreach only. Email and LinkedIn to your buyer groups, with the replies passed to your team.
It leaves out the one ecosystem, so the work outside outreach stays where it is today.
Scope sets the final figure.
One commercial buyer can be one station or a fleet.
From the first conversation to the order.
The point where this pays for itself, in your terms.
Arithmetic you can check, never a forecast.
You wanted his view on "how many people we should be targeting, how many ... book calls we should have and how they should progress." His answer sets the volume.
Who in finance looks at this, what they need in front of them, and when next year's budget is set.
